    Q1 Reality Check: How to Evaluate Ecommerce Performance Before It's Too Late

    Q1 is over. Before the energy of Q2 momentum takes over, this is the right moment to pause, look honestly at the numbers, and figure out what is actually happening in your ecommerce business. Not the story you want to tell — the one the data is telling.

    Start With Revenue vs. Plan

    Pull your actual Q1 revenue against your original plan. If you hit target, great — but dig into whether growth came from the right places (new customers, organic ranking, strong margins) or the wrong ones (heavy discounting, one-time events, concentrated SKUs). If you missed target, identify the specific channels or SKUs that underperformed and why.

    Audit Your Advertising Efficiency

    Q1 is often a high-spend period as brands try to start the year strong. Review your total advertising spend, ROAS by campaign type, ACoS trends vs. Q4, and the ratio of branded to non-branded spend. If your ad spend went up but ROAS went down, you likely have campaigns running that should have been paused or restructured.

    Inventory Health Review

    Check your inventory position across all channels. Identify SKUs with excess stock going into Q2, products that stocked out and missed sales during Q1, and storage fee exposure on aging inventory. Q1 inventory decisions directly impact Q2 and Q3 cash flow. Address excess inventory now through promotions or FBA removals before storage costs compound.

    Customer Acquisition and Retention Metrics

    How many new customers did you acquire in Q1? What was the cost? What percentage of Q4 holiday buyers made a second purchase? These metrics reveal the health of your customer base. Low new customer acquisition means organic or advertising growth is stalling. Low repeat purchase rates mean your post-purchase experience or product quality needs attention.

    Listing Quality and Organic Rank Trends

    Pull your organic ranking data for your top 10–20 keywords across key ASINs. If rankings declined in Q1, identify whether it was caused by increased competition, content issues, review quality changes, or conversion rate drops. Organic visibility directly affects advertising efficiency — lower organic rank means higher ad dependency.

    Operational Performance

    Review your account health metrics, late shipment rates, order defect rates, and any Seller Support cases from Q1. Operational issues that seem minor in Q1 can become significant barriers to Q3 and Q4 performance if left unresolved. This is also the right time to evaluate whether your current fulfillment setup is ready for increased Q3 volume.

    Identify Your Q2 Focus Areas

    Based on your Q1 review, define 2–3 specific focus areas for Q2. Not 10 priorities — 2–3 that will move the needle most significantly. This is where prioritization matters.
